Overview
Treat a supplier's delivery date as a claim supported by a production and delivery plan. Check whether the supplier has the capability to make the item, the available capacity to make your quantity in the required period, and the necessary inputs to start. Those are related but separate questions.
A supplier can own suitable equipment and employ skilled people while having no free production slot for several weeks. It can also have an open slot but lack a critical component. Asking only “Can you do this?” invites an answer about general ability when the business needs evidence about a particular commitment.
Define the order whose capacity you are checking
State the specification, quantity, mix, required usable date, and acceptable delivery pattern. Capacity for a standard item may not apply to a customized version. A thousand identical units may be simpler to produce than a thousand units across many variants.
Identify what remains undecided on your side. Artwork approval, final dimensions, access arrangements, or payment release can determine when the supplier can begin. Capacity cannot be reserved meaningfully around a start date that the buyer cannot support.
Ask whether the quoted timing assumes immediate approval and material availability. Put those assumptions beside the promise rather than leaving them in a footnote.
The supplier evaluation scorecard can establish broad suitability. This review should focus on the particular order and period, because an otherwise capable supplier can be overloaded at the moment you need it.
Separate capability, capacity, and allocation
Capability means the supplier can perform the required work. Capacity concerns the amount it can produce over a period. Allocation identifies the part of that capacity actually committed to your order.
NIST MEP's supplier scouting service identifies manufacturers with relevant capabilities. That discovery is a starting point for conversation, not a guarantee of an available slot. The MEP scouting playbook also recognizes that potential matches can depend on matters such as volume and retooling.
Ask the supplier to describe the proposed production route. Which operations are internal? Which depend on subcontractors? What tooling, setup, or qualification is needed before ordinary production can begin?
A reply that lists machines or total annual output does not fully answer the order question. Request a practical explanation of where your work fits in the near-term schedule, with commercially sensitive details summarized as necessary.
Look for the operation that limits the schedule
The slowest or most constrained step often matters more than overall factory size. A supplier may cut material quickly but wait for one finishing process shared by many orders. More cutting capacity will not remove that finishing queue.
Ask which step determines the completion date and how much work is already committed there. You do not need unrestricted access to the supplier's customer schedule. A confirmed production window, named milestone, or documented reservation may provide proportionate evidence.
Consider setup and changeover. A small order with unusual requirements can use more scarce scheduling time than a larger repeat order. Ask whether the quoted rate assumes a continuous run or frequent switching.
For services, the bottleneck may be a qualified reviewer rather than equipment. Ten available staff members do not equal ten people who can sign off a specialized deliverable. Capacity evidence should match the role that controls completion.
Convert headline output into usable output
An illustrative supplier says a line can produce 400 units per day. Your order needs 1,200 accepted units. Dividing 1,200 by 400 suggests three days, but that calculation may omit setup, planned downtime, inspection, rework, and existing commitments.
Ask whether the rate refers to attempted production or accepted output under conditions similar to your order. A peak demonstrated rate can be useful technical information without being a dependable planning rate.
Do not invent a universal efficiency discount. Instead, ask the supplier how it built the schedule and which allowances it included. An unexplained estimate of “about a week” may deserve more investigation than a longer date supported by clear stages.
Check the quantity available at each stage. If the buyer can use a first batch independently, a partial delivery may protect important work. If every component is needed for one assembly, early arrival of most parts may provide little benefit.
Verify the inputs that permit production to start
Materials, tooling, approved drawings, skilled staff, and subcontracted services can each constrain the start. Ask which are on hand, confirmed, awaiting approval, or merely expected.
A purchase order to a sub-supplier is weaker evidence than confirmed material availability, although neither guarantees a disruption-free outcome. The aim is to make uncertainty visible and assign follow-up, not demand certainty that no supplier can provide.
For a new tool or process, include development and acceptance time. A promise based on successful tooling completion should say so. If a trial fails, the plan needs time and authority to respond.
Check buyer-supplied inputs with the same discipline. If your team misses the design approval date, it may lose the supplier's reserved slot. Capacity management is a shared schedule, not simply pressure applied to the other company.
Use milestones that reveal trouble early
Choose milestones that correspond to real changes in readiness: material received, production slot confirmed, first acceptable output, inspection complete, carrier booking, and dispatch. Not every order needs all of them.
Ask what evidence will accompany each update. A photograph may show that something exists but not that the complete quantity passed inspection. A carrier booking may not show that goods have been collected. Match the evidence to the claim.
Set an escalation point before the final date is missed. If a critical material is not confirmed by the date needed for production, the buyer should know then. Waiting for the original dispatch date sacrifices the time available to adapt.
Integrate those updates into the lead-time and reorder window. Inventory decisions should use current order evidence rather than repeatedly reusing an old average.
Examine the proposed recovery method
Suppliers sometimes offer overtime, expedited freight, or another production site as a fallback. Ask what each option actually changes. Faster freight cannot recover time lost before goods are ready if the remaining production delay is too large.
A subcontractor may add capacity but introduce new approval, transport, or quality requirements. Confirm whether the purchase permits that route and what evidence would be needed. Avoid treating an unnamed subcontractor as a complete contingency.
If the supplier promises priority treatment, clarify whether the slot is committed and what could displace it. Do not build a customer promise around a vague assurance that the team will “try to squeeze it in.”
For a critical item, a backup supplier readiness test can establish whether an alternative is usable. A name in a directory is not a ready replacement with material, tooling, and an agreed schedule.
Make the commitment proportional to the evidence
Classify the date internally as proposed, conditionally supported, or confirmed under stated assumptions. Use whatever labels fit your process, but define them consistently. A sales estimate should not silently become a production commitment as it moves between systems.
Record the owner of each unresolved condition and the next evidence date. If there is no credible path to resolve a condition before it affects the customer, reconsider the order quantity, delivery sequence, or promise.
After completion, compare actual milestones with the plan. Did the delay arise from capacity, materials, buyer approval, quality, or transport? That distinction improves the next review.
The strongest supplier relationship can include an honest “we cannot fit this order this month.” That answer gives the buyer room to plan. A reliable date is valuable because its assumptions and limits are understood, not because it sounds optimistic.
